Closing a new strategic client in the legal sector is costly in terms of time, energy and resources. However, many firms disproportionately invest in acquiring new clients while systematically neglecting their existing client relationships.

The result is a portfolio that turns over more than it should, and an excessive reliance on work arriving organically, whether through reputation or inertia.

Client retention in the legal sector does not operate in the same way as in other professional services markets. Corporate clients do not change law firms because of an email campaign or a discount on fees. They change, or remain, for much deeper reasons: the quality of the relationship, the sense of being understood, and the confidence that the firm understands their business, not merely their legal matter.

Turning an occasional client into a strategic client requires intention, method and consistency. Below are six key drivers to achieve this.

1. Understanding the client’s business, not only their legal matters

The lawyer-client relationship typically begins in a reactive mode: the client presents a problem, and the lawyer resolves it. In that model, the firm is positioned as an episodic supplier, not a long-term strategic partner.

To transition towards a strategic relationship, it is necessary to understand the client’s business beyond their immediate legal needs.

This means understanding their sector, competitors, expansion plans, regulatory pressures, and business objectives over the coming years. A lawyer who arrives at a meeting having read the client’s annual report, or who references a relevant industry development before addressing the legal matter, conveys something no pitch can replicate: that they care about the client’s success, not just the file.

2. Maintaining contact between matters

One of the most common patterns in firm-client relationships is the disappearance of the firm during periods of inactivity. The lawyer is present when work is ongoing and disappears once the matter is closed. In that interval, the client is effectively available to any other firm that maintains contact.

Maintaining the relationship does not require major gestures. It can be as simple as sending a brief analysis of a regulatory change affecting the client’s sector, sharing a note on a relevant market transaction, or arranging a coffee with no legal agenda to catch up. What matters is that the client perceives the relationship as existing independently of fee-earning activity at any given moment.

3. Anticipating needs before the client articulates them

The qualitative leap in a client relationship occurs when the firm moves from answering questions to anticipating them. A lawyer who identifies, based on their understanding of the client’s business, that a contemplated transaction may have unforeseen tax implications, or that an upcoming regulatory change will affect their corporate structure, and communicates this proactively, immediately becomes a trusted adviser.

This anticipation requires deep knowledge of both the client and the market, as well as a basic monitoring system that connects external developments with the specific needs of priority clients. It does not need to be sophisticated: it is sufficient to clearly identify priority clients and allocate periodic time to think about them proactively.

4. Expanding the relationship team

In many firms, the relationship with a strategic client rests on a single partner. This creates an obvious vulnerability: if that partner leaves, retires, or simply loses internal influence, the client may leave with them. Sustainable retention requires the relationship to be distributed across multiple members of the team.

Involving partners from other practice areas in client meetings, introducing associates working on the client’s matters, and creating touchpoints across different levels of the client organisation are concrete ways to deepen and reinforce the relationship. A client who knows and trusts three or four individuals within the firm is far more embedded than one who only knows the relationship partner.

5. Conducting periodic relationship reviews

Firms that apply key account management methodologies in the legal sector understand that relationships with key clients must be reviewed systematically. This involves sitting down periodically, at least once a year, to assess the relationship: what is working well, what could be improved, which client needs are not being met, and what competitors are doing in that space.

When conducted with honesty and without an explicit commercial agenda, these conversations generate highly valuable insight and, above all, signal to the client that the firm takes the relationship seriously. Not many firms do this (particularly in Spain and Latin America), but those that do clearly differentiate themselves.

6. Managing critical moments effectively

In any long-term professional relationship, critical moments inevitably arise: an unexpected outcome, an error in handling a matter, a fee that the client considers excessive, or a lack of communication at a key stage. The way a firm manages these moments defines the true depth of the relationship.

Clients who leave after a problem do not leave because of the problem itself, but because it was poorly managed: it was not acknowledged, no solution was actively sought, and/or communication lacked transparency. Conversely, clients who remain after a difficult moment often become the most loyal, as they understand that the relationship has substance beyond favourable circumstances.

Client retention in the legal sector is not a programme or a campaign. It is the result of an accumulation of day-to-day decisions: how communication is handled, how anticipation is developed, how errors are managed, and how the relationship is distributed across the team. None of this requires significant budgetary investment, only intention and consistency.

Firms that deliberately work on retaining their most relevant clients reduce portfolio churn and build a more stable, predictable, and far more defensible business base against competitive pressure.
